As a leader, you need visibility into your team’s work—what’s on track, what’s falling behind, and where support is needed. But too much oversight can breed distrust, especially among experienced team members. The key is to build a system that keeps you informed without getting in the way. Use a visibility grid. Map your team’s projects across two axes: how much detail you need and how frequently you need updates. High-detail, high-frequency work needs close monitoring. Low-detail, low-frequency work can run without your constant involvement. For high-detail, low-frequency projects, rely on milestone check-ins or scheduled reviews. For low-detail, high-frequency efforts, a quick daily standup or summary email is often enough to stay in the loop. Clarify expectations upfront. Once you’ve categorized projects, tell your team exactly what you need, when you need it, and in what format. Avoid vague asks like “keep me posted.” Instead, set clear expectations: “Update the dashboard by the 5th each month.” Calibrate by person, not just project. Consider who’s doing the work. Trusted performers may need less oversight. Newer or struggling team members may require more structure. Adjust accordingly—and explain when closer visibility is non-negotiable.
